Something strange is happening in a lot of Indian marketing dashboards right now. Rankings are stable, impressions are flat or up, and clicks are quietly down. The keyword still sits at position three, but fewer people arrive. The five-minute test: is your business already invisible?
Before reading anything else, do this. It costs nothing and it will tell you more than any audit deck.
Open ChatGPT and Gemini. Type the five questions your best customer would ask before they knew your name. Not your brand name. The problem. Something like:
- "best [your category] company in [your city]"
- "how much does [your service] cost in India"
- "[competitor name] alternatives in India"
- "is [your category] worth it for a small business"
- "who should I hire for [the problem you solve]"
Now count. In how many of those five answers does your business get named?
For most Indian SMBs the answer is zero. For most of their competitors it is also zero, which is the opportunity. The category is not won yet. The businesses being named today are usually not the biggest ones; they are the ones that happen to be described clearly in enough places for a model to trust them.

What is AI SEO?
AI SEO is the work you do so AI-driven search systems mention, cite or recommend your business when someone asks a question you could answer. You will also see it sold as generative engine optimization, answer engine optimization, GEO, AEO or LLM SEO. The labels compete; the work underneath is largely the same.
Three surfaces matter in India:
- Google’s AI layer. AI Overviews sit above the blue links. AI Mode is the conversational version, live in Hindi since September 2025 and in Bengali, Kannada, Malayalam, Marathi, Tamil, Telugu and Urdu since October 2025.
- Standalone assistants. ChatGPT, Gemini, Perplexity, Copilot. People ask these direct commercial questions and act on the answer.
- Assistants embedded elsewhere. Search Live inside the Google app, shopping assistants, browser features. India was the first country outside the US to get Search Live.
The two disciplines do not compete, but they measure differently.

That last row is what trips people up, and it is also where most of the bad selling happens. Classic SEO gives you a dashboard. AI SEO gives you a vibe, and someone has to build the instrumentation that turns that vibe into a number you can defend in a budget meeting.
Why India is a different market for AI search
Scale first. India crossed 886 million active internet users according to the IAMAI and Kantar Internet in India 2024 report published in January 2025, with 488 million of those in rural areas. That is 55% rural. If your content assumes a Bengaluru product manager on a MacBook, you are writing for a minority of your market.
Then language. The same report found 98% of Indian internet users consume content in Indic languages, and 57% of urban users prefer regional language content even when they read English perfectly well. Google’s AI Mode expansion into eight Indian languages is a direct response, and it means AI answers in Tamil or Marathi are now a live commercial surface with almost nobody competing on them.
And adoption of the assistants themselves. In February 2026, ahead of the India AI Impact Summit, Sam Altman said India has 100 million weekly active ChatGPT users, making it OpenAI’s second-largest market after the US and its largest student user base globally. Students become buyers, and they become employees who bring their tools to work with them.
Put those together and the consequence is uncomfortable. In classic local search, a dental clinic in Andheri competes with other clinics in Andheri. In an AI answer, that same clinic competes with whatever source the model trusts on the topic, which might be a national aggregator, a Reddit thread, or a hospital chain’s content hub. Your competitive set widened and nobody sent a memo.
How ChatGPT and Gemini actually decide who to cite
The market is noisy here, so I am only using studies that published a sample size.
Profound analysed roughly 680 million citations collected between August 2024 and June 2025:

Google AI Overviews put YouTube second at 1.9% of all citations. ChatGPT leans on curated reference material. Perplexity leans on people arguing in public.
Three other findings should change what you brief your team on Monday.
Ahrefs looked at 17 million AI citations and found AI-cited content averages 25.7% fresher than content ranking conventionally. Kevin Indig studied 1.2 million ChatGPT responses and found 44.2% of citations came from the first 30% of a page. And Omniscient Digital, analysing more than 23,000 citations, found that for branded queries only about 23% of citations were the brand’s own content.
Sit with that last number for a second. Roughly three-quarters of what an AI says about your company comes from places you do not control. This is the single most important thing to understand before you buy anything, because it tells you what the money is actually for. If a proposal is 90% blog posts on your own domain, it is aimed at a quarter of the problem.
What AI search is costing you right now

Saharsh Agarwal of the Indian School of Business and Ananya Sen of Carnegie Mellon ran a pre-registered field experiment with 1,065 US desktop Chrome users over two weeks in January and February 2026:
- AI Overviews reduced organic clicks by 38% on queries where they appeared
- Outbound clicks per search rose from 0.38 to 0.61 when AI Overviews were removed
- Zero-click searches went from 54% to 72% when a summary appeared
- AI Overviews triggered on 42% of queries and sat at the top of the page 85% of the time
- Position mattered enormously. Removing a top-positioned summary nearly doubled outbound clicks; removing a lower one did almost nothing
Now the caveats, because you should distrust anyone who gives you the number without them. US desktop only. 1,065 people, two weeks. Posted to SSRN, not peer reviewed. Indian query mix, device mix and language mix all differ, and mobile is roughly three-quarters of Indian traffic. The direction is almost certainly right. The magnitude, in your category, is unknown until somebody measures it on your data.
Local businesses have a sharper version of this problem. Whitespark found AI Overviews appearing on 68% of local business queries versus 39% for the traditional local pack. On budget: entity cleanup and schema is a small one-time project. Vernacular and voice: the part most Indian agencies skip
Search Live shipped in India in English and Hindi before anywhere else outside the US. Voice queries are longer, conversational, and phrased as full questions, which maps almost perfectly onto how AI assistants work.
If you serve tier-2 and tier-3 markets, write the way people actually ask. Not "affordable CRM software India" but "which CRM is good for a small business in Indore that does not need integrations". Longer, uglier, far closer to the real query. Then produce the Hindi or regional version as original content, with the terms local buyers use, including the mixed English and Hindi phrasing people genuinely type.
This is badly underexploited. Regional language commercial queries are frequently answered with thin translated content because nobody has bothered to do it properly. For a business with any tier-2 exposure, it is currently the highest-return move on the list.
How to measure AI SEO in India
You cannot rank-track your way through this. Build a scoreboard that mixes proxies.

That last one costs nothing and is more honest than most analytics. Do it this week, whatever else you decide.
Seven questions to ask before you sign with any AI SEO agency
Bring these to every pitch, including ours.
- What is my baseline today, and how did you measure it? A vendor who has not run your questions before quoting is guessing.
- Can you show me server logs proving AI crawlers reach my pages? If they cannot read a log file, they cannot verify their own work.
- What proportion of the retainer goes to off-site work? If the answer is "we publish four blogs a month", they are addressing a quarter of the problem.
- What will you do in Hindi or regional languages, and who writes it? "We use a translation plugin" is a no.

- What are you not going to do, and why? Any honest vendor has a list of popular tactics they have chosen to skip.
- What does month three look like if this works, and what does it look like if it does not? Both answers should be specific.

What to ignore
Start with llms.txt, which sits near the top of far too many Indian proposals. Four independent studies covering more than 500,000 domains found no measurable visibility benefit, and no major AI provider has committed to parsing it. We went through that evidence file by file in llms.txt Explained. Setup is cheap and reversible, so adding one does no damage. It just does not do anything either.
Then the guarantees. Nobody can guarantee a position in a ChatGPT answer, because there is no index to buy into and outputs vary between users and even between sessions with the same user. Related, and slightly sadder: hidden text on your page instructing the model to recommend you. It is detectable and it does not work.
Certifications are the last one. The field is roughly eighteen months old and there is no accredited authority behind any of the badges being sold. Conclusion
AI search in India is real and it is large. What is not real is the idea that it needs a new discipline with new tricks. The evidence points the other way. Models cite sources that are legible, specific, current, and corroborated elsewhere, which is the same set of properties that made things rank before, now applied with more pressure and less forgiveness.
The businesses that do well here will be the ones willing to be concrete in public, which is harder than it sounds. Publishing a price range means committing to it. Saying who you are wrong for means turning some enquiries away. Most companies would rather write another 1,200 word post about industry trends, and that is precisely why the ones who do the uncomfortable version get quoted.
